Ansoff Matrix
The Ansoff Matrix is a four-part growth planning framework based on whether a business targets existing or new markets with existing or new offerings.
The four strategies are market penetration (existing offerings in existing markets), market development (existing offerings in new markets), product development (new offerings in existing markets) and diversification (new offerings in new markets). The matrix forces teams to distinguish deepening current demand from creating new capabilities or reaching a different audience.
A service business might use market penetration to improve bookings in its present city, market development to expand geographically, or product development to add a complementary maintenance service. Diversification combines a new market and a new offering, potentially increasing uncertainty. The matrix is a discussion tool, not an automatic risk calculator or proof that any strategy will work.
Before selecting a quadrant, define what counts as a new market or a new offering for the business. Estimate demand, legal and operating constraints, capacity and customer acquisition costs. Revisit the choice as evidence changes. Growth planning should remain grounded in real capabilities rather than treating the four boxes as a mandatory sequence.
